Pattern 1: the browser agent
A browser agent drives a web browser to perform tasks a human would perform in the same interface. Typical use cases: extracting data from supplier portals that do not expose an API, reconciling information across systems that do not talk to each other, filling in repetitive public-sector forms, or running end-of-day checks across multiple SaaS dashboards. Sensible first build when the system of record cannot be integrated against directly but the task is repetitive and well-defined. Risk profile is moderate, since the agent only acts where a human could and most systems log browser sessions for audit.
Pattern 2: the internal workflow agent
An API-connected agent that acts inside tools the business already owns. Typical stack: the agent reads context from a shared drive or CRM, drafts an output, applies business rules, and writes back to a system with a human approval step for anything commercially significant. The most common and lowest-risk pattern for UK SMEs and the pattern that benefits most from retrieval-augmented generation for grounded context.
Pattern 3: the customer-facing agent
An agent exposed to end users via a website, WhatsApp, a phone line, or an email address. The highest-risk pattern because inputs are untrusted and mistakes are public. Customer-facing agents in 2026 should always sit behind three layers: a tight system prompt and tool whitelist, a handoff path to a human for anything outside the agent's remit, and a full audit log of every interaction. We do not recommend a fully autonomous customer-facing agent for any UK business handling regulated data or material commercial decisions.

Ongoing inference costs sit outside the build fee, typically GBP 200 to GBP 3,000 per month depending on volume. Anthropic task budgets (in public beta as of April 2026) provide a first-class cap on agentic spend; we enable these by default on every Claude-based agent that runs without continuous human supervision.
The failure modes that matter
Three failure modes account for the overwhelming majority of agentic AI incidents in UK businesses. We design against each explicitly during build.
- Hallucination chaining. A single hallucinated fact becomes the input for the next step, and the error compounds across a multi-step plan. Mitigation: ground every factual claim in a retrieved source, and require explicit confirmation for any write that touches financial, contractual, or personal data.
- Tool-permission leakage.Agents granted broad development access never have that access narrowed before production. A customer-facing agent with write access to the CRM can be manipulated via prompt injection. The National Cyber Security Centre's 2025 guidance on AI-enabled services explicitly recommends least-privilege tool scopes for any agent handling third-party input. Non-negotiable for any UK business in a regulated sector.
- Infinite loops and runaway cost. An agent that cannot make progress sometimes retries indefinitely, either because the stop condition is poorly defined or because each failed attempt looks like progress. Mitigation: hard caps on steps per task, on tool calls, and on cost per run, with alerts on approach. These caps are set in the first week of a build, not after a surprise invoice.
UK regulatory perimeter for agentic AI

- ICO automated decision-making guidance.The Information Commissioner's Office guidance on automated decision-making under UK GDPR remains the primary reference for any agent whose outputs materially affect an individual. Lawful basis, transparency, and the right not to be subject to a solely automated decision all apply.
- CMA foundation models report (September 2023) and ongoing enforcement. Six principles (access, diversity, choice, flexibility, fair dealing, transparency) that apply to AI-enabled markets. Now informing CMA enforcement priorities, particularly for agents that influence consumer choice.
- UK GDPR personal data rules. Any agent task touching personal data is logged with lawful basis, retention period, and the data minimisation step applied. Required even for internal-only deployments.
- NCSC guidance on AI-enabled services (2025). Least-privilege tool scopes, input validation against prompt injection, and audit logging are all explicit recommendations.
- EU AI Act extraterritorial scope. Where a UK business serves EU customers, the AI Act applies on a tiered basis with phased deadlines through 2026 and 2027. High-risk classifications carry documentation obligations on the deployer, not just the provider.
Sector regulators (FCA, MHRA, SRA, ICAEW, FRC) layer additional requirements on top of the above. The compliance map is part of scoping, not an afterthought during rollout.
