AI vs. Traditional Lead Scoring in Retail

By The AI Consultancy teamPublished Last reviewed

For a UK retailer, lead scoring is a way to prioritise follow-up. The useful comparison is between the current process, a simple rules-based alternative and a model tested on the same enquiries. Do not assume that adding AI improves conversion or removes bias.

Start with the decision

Define what the score will change: the order of a sales queue, a request for more information, or a recommendation to an account manager. Keep decisions about access to credit, essential services or individual pricing outside a first pilot until their legal and fairness implications have been assessed.

Write down the current qualification rules and the outcome you want to predict. For example, use a completed sale within an agreed period rather than a salesperson’s opinion that an enquiry looks promising. Keep the outcome window consistent when comparing approaches.

Compare three approaches

ApproachWhen to test itWhat to check
Manual reviewA small queue or enquiries requiring detailed contextConsistency between reviewers, time spent and reasons recorded
Rules-based scoringClear qualification criteria and a process that needs an explainable baselineWhether the rules are current, missing values and unintended exclusions
Predictive scoringA sufficiently useful history of enquiries and outcomes to support evaluationPerformance on later, unseen enquiries, bias, drift and the cost of maintaining the model

These are options to evaluate, not a ranking. A model that produces a persuasive score but does not improve the decision is not a reason to replace a simpler process.

Prepare the data and permissions

Identify which CRM fields are actually needed. Check duplicates, missing values, inconsistent outcome labels and whether information became available only after the sale. Exclude that later information from a model intended to prioritise an earlier enquiry.

When using personal data, assess the UK GDPR position and the rules for the intended marketing channel, including PECR where applicable. The ICO’s direct marketing guidance requires a lawful basis, fair collection and clear information about planned use. People have an absolute right to object to direct marketing. A high score does not override an objection or create permission to send a message.

Run a controlled pilot

  1. Record the baseline. Measure qualification time, conversion over a defined period, follow-up completion and complaints.
  2. Test without changing the queue first. Compare the proposed scores with subsequent outcomes and investigate obvious misses.
  3. Review errors. Examine both promising enquiries that were ranked low and weak enquiries that were ranked high. Check whether errors cluster around particular groups or data sources.
  4. Keep a reviewer. Give staff the information and authority to override a score, with a short reason.
  5. Set a decision date. Agree in advance what improvement would justify the ongoing cost, and when to stop or revert.

Measure the full cost

Include CRM work, data preparation, model or software charges, staff review, monitoring and maintenance. Compare the incremental value of better prioritisation with those costs. Do not count every sale in the pilot as a result of AI, and do not treat hours saved as cash savings unless the business can actually realise them.

Connect the pilot to the buying decision

Use our AI readiness assessment if the data or ownership is unclear. Use workflow automation where the problem is routing, missing follow-up or duplicate entry. For sector context, see AI for retail and e-commerce.
