The AI Consultancy works to fixed-fee, deliverable-led engagements wherever the scope can be defined in advance. How We Price AI Work

The default engagement model is a fixed fee tied to a defined deliverable. This protects both sides. The client knows what the invoice will be before the work begins. The consultancy is incentivised to scope the work accurately rather than meter time.

Fixed fees work when the brief is clear enough to estimate. The Readiness Sprint is always fixed because its scope is bounded by definition. Discovery and Pilot is fixed in most cases because the prototype is the deliverable. Build and Embed is fixed for the majority of engagements but moves to a time-and-materials model where the integration surface is genuinely uncertain at the outset.

A day rate is offered only when the scope is too open-ended for an honest fixed quote. This applies to fractional advisory work, board-level AI strategy support over a sustained period, or remediation work on a system that has not yet been diagnosed. In every case, the rate band is published openly.

We do not bill for proposal writing, preliminary discovery calls, or the time taken to scope an engagement. We do not bill for travel within the UK unless the engagement requires sustained on-site delivery, in which case it is itemised separately and agreed in writing.

Readiness Sprint: From GBP 3,500

Duration: 2 weeks. Delivery: Written report, in-person or remote workshop, scoped recommendations.

The Readiness Sprint is the entry point for organisations that want to use AI but are not yet certain where to start, what is feasible, or what it will cost. The output is a written report grounded in your operational reality: what AI can do for your specific business, what it cannot do, which use cases are worth pursuing, and what the implementation path looks like.

What is included

  • Operational walkthrough with up to three internal stakeholders (typically founder, operations lead, and the team most affected by the use case under consideration)
  • Data audit: what data exists, where it sits, who controls it, and whether it is fit for the AI use cases under consideration
  • UK regulatory perimeter check: UK GDPR, ICO ADM guidance, sector-specific overlays where applicable (FCA, SRA, GDC, CQC)
  • Three to five prioritised use cases scored on commercial value, implementation effort, and risk
  • A written report, typically 15 to 25 pages, that can be circulated internally without further interpretation
  • A 90-minute close-out workshop to present findings and answer questions

What it does not include

No code is written during the Readiness Sprint. No vendor procurement is conducted on the client's behalf. The Sprint is an assessment, not an implementation. If the assessment concludes that AI is not the right tool for the problem, the report says so. That is a successful outcome of the Sprint.

Discovery and Pilot: From GBP 15,000

Duration: 4 to 8 weeks. Delivery: Working prototype, technical documentation, deployment plan.

The Discovery and Pilot package takes a prioritised use case from the Readiness Sprint (or from the client's own analysis) and produces a working prototype. The prototype is functional software, not a slide deck or a mock-up. It runs on a real cloud environment, processes real or representative data, and demonstrates the actual user experience the production version will deliver.

What is included

  • A detailed solution design covering architecture, data flow, vendor selection, and the UK regulatory posture for the use case
  • A working prototype deployed to a UK or EU cloud region (typically GCP, AWS, or Azure depending on existing client estate)
  • Technical documentation suitable for handover to an in-house team or an external delivery partner
  • A deployment plan for moving from prototype to production, including cost projections and the operational dependencies that need to be in place
  • A senior consultant as the named lead for the duration of the engagement
  • Two presentation milestones: mid-point review and end-of-engagement handover

  • Organisations with a clear AI use case but no internal capacity to build a credible prototype
  • Teams that have tried to build a prototype with consumer AI tools and need a properly engineered version before committing to production

Pricing range

The GBP 15,000 entry point covers a single use case with a clearly bounded data scope and a standard vendor stack. Pricing scales with: number of data sources to integrate, regulatory complexity (financial services and healthcare typically add 20 to 40 per cent), and whether on-premises or air-gapped deployment is required. A typical Discovery and Pilot for a UK SME ranges from GBP 15,000 to GBP 35,000. Engagements above GBP 35,000 usually indicate scope that is better broken into two sequential Discoveries.

Build and Embed: From GBP 40,000

Duration: 8 to 16 weeks (longer engagements are split into phases). Delivery: Production deployment, integration with existing systems, staff onboarding, operational handover.

Build and Embed is the production engagement. The deliverable is a working AI solution running in your live environment, integrated with the systems it needs to talk to, used by the staff who need to use it, and supported by the documentation, training, and operational runbook required to keep it running without dependency on the consultancy.

What is included

  • Full production build of the solution scoped in Discovery and Pilot, or a new build where a Discovery is not required (operator can advise)
  • Integration with existing systems: CRM, ERP, accounting platform, ticketing system, telephony, email, and the cloud platform of record
  • UK GDPR posture: Data Processing Agreement, Article 30 record of processing entry, lawful basis documentation, DPIA where one is triggered by the use case
  • Security review covering authentication, authorisation, secret management, logging, and incident response procedures
  • Staff onboarding: training materials, role-specific workshops, and a 30-day post-launch support window
  • Operational handover: written runbook, monitoring setup, cost monitoring, and a defined point of contact for ongoing support if required

Who it is for

  • Organisations that have completed a Discovery and Pilot and are ready to move to production
  • SMEs with a defined operational problem and an appetite to commission a full solution without staging it as a separate Discovery
  • Scaleups replacing a manual workflow or a legacy system with an AI-supported equivalent

Pricing range

The GBP 40,000 entry point applies to a single-system deployment with one primary integration, a standard vendor stack, and no on-premises requirement. Typical Build and Embed engagements for UK SMEs run from GBP 40,000 to GBP 90,000. Enterprise engagements involving multiple integrations, regulated data, on-premises hardware, or multi-site rollouts run from GBP 90,000 to GBP 250,000 and are usually delivered in two or three sequential phases. Pricing is confirmed in writing after Discovery and Pilot or after a scoping conversation if entering directly at this tier.

Day Rate: GBP 950 to GBP 1,500

The day rate band is used for engagements where a fixed fee is not practical: fractional advisory work, board-level AI support, sustained remediation on a system whose state is not yet known, or short pieces of bespoke work that do not fit a packaged engagement.

Where the day rate sits within the band depends on three factors: seniority of the consultant assigned, whether the work requires sector-specialist regulatory knowledge (financial services, healthcare, legal services), and whether the engagement is delivered remotely or on-site.

For context: Big 4 consultancies bill senior AI consultants at GBP 2,500 to GBP 4,000 per day plus expenses. Independent freelance AI consultants typically bill GBP 500 to GBP 900. The AI Consultancy's band sits deliberately between the two: senior-led, certified delivery (AWS, Google Cloud, Nvidia), with governance and continuity that freelance engagements rarely provide, at a rate below the Big 4 premium.

Day-rate engagements are billed monthly in arrears against a written timesheet. There is no minimum monthly commitment unless one is requested by the client.

Independent freelancers and small agencies

What Is Included in Every Engagement

  • Senior-led delivery. Every engagement has a named senior consultant as the primary point of contact. Junior staff support delivery but do not lead it.
  • UK GDPR posture. A Data Processing Agreement is provided where personal data is involved. Article 30 record of processing entries are drafted where required. DPIA support is included for use cases that trigger one.
  • UK or EU data residency by default. Cloud workloads are deployed to UK or EU regions unless the client has a specific reason to choose otherwise.
  • Written deliverables. Every engagement produces written outputs that can be circulated, audited, or handed over without dependency on a verbal briefing.
  • No invoicing surprises. Fixed-fee engagements are invoiced against agreed milestones. Day-rate engagements are invoiced monthly in arrears against a written timesheet. Out-of-scope work is quoted separately before any additional cost is incurred.
  • UK VAT. All prices exclude VAT. VAT at the prevailing rate is added to UK invoices. Reverse charge applies to engagements with EU and non-UK business clients where the rules permit.

Why do you publish pricing when most UK AI consultancies do not?+
The lack of published pricing is the single most common complaint we hear from prospective clients comparing UK AI consultancies. Hidden pricing favours the vendor, not the buyer. Publishing entry points and bands signals that the work is productised, that scope is taken seriously, and that the buyer is trusted to make a budget decision before a sales call. It also creates accountability: a published price has to be defended.
What does "from GBP X" mean in practice?+
It is the price for the minimum-scope version of that engagement: one use case, standard vendor stack, no regulated-sector overlay, and a deployment to a standard UK or EU cloud region. Scope above the minimum is quoted before work begins. The "from" figure is honest in the sense that there exists a real engagement that has been delivered at that price.
Are these prices inclusive of VAT?+
No. All prices exclude VAT. UK VAT is added at the prevailing rate (20 per cent at time of publishing). Reverse charge applies to engagements with EU and non-UK business clients where the rules permit. VAT treatment is confirmed in writing before any engagement begins.
Can the Readiness Sprint be credited against a larger engagement?+
Yes. If a Readiness Sprint leads directly to a Discovery and Pilot or a Build and Embed engagement commissioned within 90 days, 50 per cent of the Sprint fee is credited against the larger engagement. The Sprint itself is still delivered as a standalone piece of work with its own report and recommendations.
How does payment work?+
Fixed-fee engagements are invoiced against agreed milestones: typically 30 per cent on kick-off, 40 per cent at mid-point, and 30 per cent on delivery. Payment terms are 14 days from invoice date. Day-rate engagements are invoiced monthly in arrears. Payment is by UK bank transfer or by card via Stripe for engagements under GBP 5,000.
Do you offer revenue-share or success-fee models?+
In limited cases, yes. Revenue-share or outcome-linked fees are considered where the client's commercial model supports it (recurring revenue, measurable conversion lift, automatable cost saving) and where the scope is bounded enough to define the success metric in writing. These engagements typically have a lower fixed fee with a defined performance kicker.
Do you work with overseas clients?+
Yes, where the work can be delivered remotely and the regulatory perimeter permits. Engagements with non-UK clients are quoted in GBP and invoiced from The AI Consultancy (London) Ltd. UK data residency requirements apply only where the client requests them or where the data being processed is subject to UK or EU regulation. Currency hedging is the client's responsibility.
What if the scope changes mid-engagement?+
Scope changes are quoted separately before any out-of-scope work begins. A change-control note is issued describing the new scope, the additional cost, and the impact on the timeline. No additional cost is incurred without the client signing off in writing. This applies symmetrically: if scope shrinks during delivery, the engagement fee is adjusted downward by the same process.
