How AI Improves Sales Forecasting in Market Shifts

Use a sales-forecasting pilot to test whether an AI model improves a decision your team already makes. Compare it with the existing forecast over the same period, using the information that would actually have been available at each forecast date. A vendor accuracy figure is not evidence of the result your organisation will achieve.
Define the decision and baseline
Choose the forecast horizon, level of detail and business owner first. A weekly staffing decision, a quarterly revenue forecast and a purchasing plan need different measures. Record the current method, its error and the time spent producing it. Agree what improvement would justify the implementation and running cost.
Prepare data without leaking future information
Check dates, missing values, product changes, cancelled orders and one-off events. Keep the training period separate from the period used to assess results. Include external variables only where they are available at prediction time and you can explain their relevance. Review whether personal data is necessary before sending it to a supplier.
Compare methods on the same task
Retain a simple baseline and compare each candidate on the same records and horizon. Inspect errors by product, customer segment and trading period, rather than relying on a single average. Review the financial effect of over-forecasting and under-forecasting separately. Keep a record of manual overrides and why they were made.
Test a market shift
Include a period with an unusual demand pattern in the evaluation where the available history permits. Ask what happens when input data arrives late, a product is new or an external feed fails. Agree a fallback forecast and the person responsible for accepting an override. Do not assume an AI model removes bias or predicts an unprecedented event.
Put a pilot into operation
Start with one planning process. Agree the review cadence, supplier access, retention settings, monitoring and rollback procedure before expanding. Measure the full cost, including integration, staff review and maintenance. Continue only when the evidence supports the business case.
Choose the next step
If your baseline or source data is unclear, start with an AI readiness assessment. For a defined forecasting workflow, see our implementation service and the 90-day measurement guide. The forecasting tool selection guide sets out questions for comparing suppliers.
